Strategic Consulting

An outside view from people who run accounts, not just audit them.

For brands with an in-house team who need an expert second opinion: market-entry strategy, account health audits, and structured training, without handing over the keys.

The basics

An outside view, without handing over the account

Consulting is for brands who already have an in-house team and don't want to outsource the work, but do want a second opinion from people who run accounts daily rather than audit them occasionally. That covers market-entry strategy for a new marketplace or region, structured account health audits, pricing and assortment strategy, international expansion sequencing, and ongoing advisory retainers.

The reason this exists as a separate service is simple: plenty of brands have a capable team who are simply too close to the account to see what a fresh set of eyes would. An audit from someone managing dozens of accounts across multiple categories surfaces problems and benchmarks an internal team genuinely can't see from inside one account.

Market entry is where this matters most. Amazon US alone is roughly 2.2 times bigger than every other Amazon marketplace combined, with around 200 million unique visitors a month and a higher average order value than the UK, but it also carries higher CPCs, different regulatory requirements, a much higher review threshold to compete, and a real need for third-party logistics rather than shipping direct to FBA. Getting the sequencing wrong there is expensive.

How we help

Benchmarked against real category data

Your account gets measured against actual performance data from your category, not generic ecommerce best practice or a maturity model.

Delivered through working sessions, not a deck

We work alongside your team rather than presenting findings and leaving. The point is that the capability stays with them after the engagement ends.

Honest about what you shouldn't do

A good portion of our consulting output is telling brands which market, channel or tactic to skip. Sequencing matters more than doing everything.

Local knowledge in the market you're entering

With teams in London, Miami, Mexico City, Toronto and Melbourne, expansion advice comes from people operating in that market rather than reading about it.

Why it matters

How Consulting fits into a Toucan account

Consulting rarely works in isolation. It's one part of a connected system that includes account management, advertising, measurement and creative. Our team runs it alongside the rest of your account, not as a siloed hand-off.

That's the difference between a media-buying vendor and an agency that's accountable for the commercial outcome.

Our process
01

Audit against category benchmarks

A structured review of your existing account, catalogue and strategy, measured against real category data, not generic best practice.

02

Build the roadmap

Market-entry plans, pricing strategy or expansion sequencing, built specifically for where your team and account actually are, not a template deck.

03

Work the sessions with your team

We deliver through working sessions and upskilling, not a report handed over at the end, so the outside view stays with your team after the engagement ends.

FAQ

Consulting: your questions answered

What's the difference between an Amazon consultant and an Amazon agency?

A consultant advises the team you already have, through audits, strategy, pricing and training, and the capability stays with your people. An agency executes the work for you day to day. Consulting suits brands with a capable in-house team who are too close to the account to see what a fresh set of eyes would.

Can you audit our Amazon account without taking it over?

Yes. A standalone audit is the most common way brands work with us on consulting: we review the account, catalogue and strategy against real data from your category, then hand over findings through working sessions with your team. There's no requirement to move management across afterwards.

What does an Amazon account audit cover?

Campaign structure and where spend is cannibalising itself, catalogue and listing health, suppressions and compliance risk, backend attribute coverage, content and conversion rate, pricing and assortment, and how all of it compares against actual performance data from your category rather than generic ecommerce best practice.

Should we expand to Amazon US next?

Often, but not automatically. Amazon US is roughly 2.2 times the size of every other Amazon marketplace combined, with around 200 million unique visitors a month and a higher average order value than the UK. It also carries higher CPCs, different regulatory requirements, a much higher review threshold to compete, and a real need for third-party logistics rather than shipping direct to FBA. Sequencing decides whether it pays.

Can you train our in-house team?

Yes, and we deliver through working sessions rather than a deck handed over at the end. Training covers whatever the team actually runs: advertising structure, listing and content standards, operational routines, reporting. The point is that the capability stays after the engagement ends.

Do you work with brands who already have an agency?

Yes. A second opinion on an incumbent's work is a legitimate reason to bring us in, and we'll give you an honest read, including when the answer is that the account is being run well. A good share of our consulting output is telling brands what not to do next.
